Pony motor starter kicks out too soon.

I have a 1947 D-4 Cat with a pony motor. The starter for the pony motor (that is, not the starting of the main motor) kicks out too soon. One cylinder fires and the starter stops turning the motor. If I keep trying, on the umpteenth time it will remained engaged for a few firings of the pony motor and it will start. How do I get the pony motor starter to remain engaged a little longer to ensure quicker starts? Thanks for the help; Jim
